AI-assisted intake redesign for a mortgage operation

Situation

A static intake form consumed 8 hours of handling per deal while applicants abandoned midway. The team's first instinct was headcount against the bottleneck.

Constraints

A regulated lending environment across A, B, and alternative channels with different risk rules and no tolerance for wrong routing. Compliance and operations stakeholders whose workflow was being replaced.

Delivery

Intake rebuilt end to end as an AI-assisted conversational pre-qualification engine with back-end funnels routing applicants by lending profile. Output verified against human assessment before the engine owned the pipeline.

What the client kept

A qualified-pipeline engine in place of an operational bottleneck, with the verification framework to keep measuring it.

$15M two-project development portfolio

Situation

A two-project capital portfolio, one residential and one mixed-use development, requiring owner-side delivery oversight without direct control of the general contractor's crews.

Constraints

Eight stakeholder groups across owner, GC, vendors, engineering, municipal, and advisory parties, each working to its own cadence, plus a mid-delivery scope expansion approved by the client.

Delivery

A single stakeholder RACI and operating model, an integrated delivery cadence, and financial-control dashboards connecting client leadership, design teams, and construction operations. The scope expansion ran through formal change control with full re-baselining and sign-off from every group.

What the client kept

The operating model, the dashboards, and a portfolio still on baseline.

PMO stand-up program

Situation

Clients holding transformation mandates their boards could not see into: no delivery visibility, no governance, teams already mid-flight.

Constraints

Four to eight weeks each, existing teams that could not stop delivering, and no appetite for a consulting bureaucracy or a framework binder.

Delivery

Three PMOs built from zero, each with 15+ governance artifacts refined live: KPI dashboards, risk registers, change-control protocols, decision logs, procurement trackers, and executive reporting cadences.

What the clients kept

Working governance their teams run without the consultant, which is the point.
